Context
A consumer brand running a meaningful paid social budget across Meta and TikTok. The performance team knew the bottleneck: paid social is a creative-bound channel, and the brand was producing creative the way every brand has produced creative: quarterly photo shoots, occasional UGC partnerships, freelance video edits between campaigns. Each asset took weeks to produce and cost thousands. The platforms, meanwhile, were rewarding accounts that shipped fresh creative daily.
The competitive set was already running on AI-generated UGC and brand video. The brand wasn’t.
The challenge
The performance team needed to multiply creative output by a factor of ten without adding a production team or a six-figure agency retainer. The tactical asks were clear:
- Volume. Enough variant creative per campaign to actually run multivariate tests instead of guessing which hook would work.
- Speed. From brief to in-market in days, not weeks.
- Brand consistency. The CMO would not accept off-brand creative going live, no matter how well it performed.
- Product accuracy. When the creative shows the actual product, it has to be the actual product (colorways, label, packaging), not a hallucinated approximation.
Off-the-shelf AI video tools could solve volume and speed. They could not solve brand consistency or product accuracy. That gap was where the platform had to live.
The approach
We built a creative production pipeline tuned to the brand. Generic AI video tools sit at the bottom of the stack; the brand-specific layer on top is what makes the output usable.
Brand codification. Voice, palette, typography, photography style, lighting, talent type, product accuracy rules. All explicit, all machine-readable, all enforced by the pipeline.
Product reference library. Every product the brand sells has a reference photo set capturing colorways, packaging, label placement, scale. The image generation pipeline conditions on these so the product in the creative is the product on the shelf.
UGC video generation. AI video models produce talking-head UGC-style ads with brand-approved talent profiles, brand voice in the script, and product accurately rendered in-frame. Multiple variants per brief (different hooks, hosts, formats, captions) generated in parallel.
Photo creative. Brand-tuned image generation produces lifestyle, product, and campaign imagery. Same brand system, same accuracy rules, same approval workflow.
Variant generation & feedback. Each campaign brief produces a matrix of variants. Performance data from the platforms feeds back into the next cycle. Winning creative concepts inform the prompts for the next round, so the system gets sharper at the brand’s specific paid social context.
Inside the system
The pipeline runs as a coordinated process:
- A brief comes in (campaign objective, audience, format requirements, product focus).
- The variant engine generates a matrix of creative concepts using the brand system + product references.
- AI video and image models produce each variant (UGC-style talking-head videos, product-in-context photos, lifestyle imagery) with brand and product constraints enforced at generation time.
- Generated assets land in a review queue. A designated brand reviewer approves variants for publication; rejections are captured and used to tighten the next round’s constraints.
- Approved assets ship into the paid social platforms with structured metadata so performance can be attributed back to specific creative concepts.
- Performance data closes the loop. What’s working informs the next brief.
What it didn’t replace
The brand team. Brand strategy, campaign concepting, the high-stakes flagship shoot for a brand-defining moment: those still belong to humans, often working with the agency and the in-house team. What the pipeline replaced was the long tail of routine paid social creative: the per-week refresh, the variant testing, the seasonal swap, the “we need 30 variants of this hook by Friday” ask. That was where the cost was sitting and where the AI pipeline pays for itself many times over.
